01 Challenge

Bakeries operate on a brutal margin. Everything is made fresh, everything has a short shelf life, and getting the production quantities wrong in either direction costs money too little and you lose sales, too much and you throw product away. Our client ran a growing bakery chain where production quantities were decided the night before based on the head baker's experience and feel for the day. Some mornings the most popular items sold out by 10am. Other days, trays of unsold pastries were discarded at closing. There was no data informing either decision. Beyond production, the front-of-counter POS was slow, couldn't handle pre-orders for custom cakes and celebration items, and gave management no visibility into sales by product or branch.

We built a Bakery POS and Production Management System using React.js and Node.js, designed specifically around the operational rhythms of bakery businesses where freshness, timing, and production accuracy directly impact profitability. Unlike standard retail POS systems, this platform is built to align sales, baking schedules, and inventory decisions into a single data driven workflow. At the core of the system is a comprehensive product and pricing management module that covers the full bakery catalogue, including breads, pastries, cakes, beverages, and custom order items. Each product supports flexible modifiers such as size, flavour, filling, decoration style, and dietary variations. This allows bakeries to manage highly variable product lines without complicating the checkout or production process. We implemented a robust pre order and custom cake management system that handles one of the most critical revenue streams in bakery operations. Customers can book celebration cakes with full specifications, upload requirements, select collection dates, and make deposit payments. Every order is automatically flagged and routed to the production team well in advance, ensuring that complex custom work is never missed or handled last minute. A key component of the system is the production planning dashboard, which generates daily production recommendations based on historical sales data. It analyzes patterns across day of week, seasonal trends, and upcoming events to provide the kitchen team with data driven production targets. Instead of relying on intuition or manual estimation, bakers now work from accurate forecasts that help balance freshness with availability. We also built a wastage logging system that records end of day unsold items at a granular product level. This data is fed back into the forecasting model, allowing the system to continuously improve its accuracy over time. By understanding what consistently goes unsold, the business can reduce overproduction and improve margin efficiency. The platform includes a fast counter checkout system optimized for high speed service environments. It supports both barcode scanning and touch based ordering, allowing staff to quickly process single item purchases as well as complex multi item orders. This ensures smooth customer flow during peak morning and weekend rush periods when bakeries experience the highest demand. Finally, we implemented multi branch sales analytics that provide a consolidated view of business performance across all locations. The system generates bestseller reports, hourly sales curves, and wastage summaries per branch, giving management full visibility into how each location is performing. This enables better decision making around staffing, production allocation, and product mix adjustments. Overall, the system transforms bakery operations into a predictive and tightly controlled production ecosystem. It connects customer demand, baking schedules, and inventory planning into one continuous loop, reducing waste, improving freshness, and ensuring that production is always aligned with real demand rather than guesswork.
